Rollout
How do you roll out an AI agent at a lender, step by step?
Six phases: pick a narrow, measurable process; write the rules and limits with your team; connect only the systems you need; test against simulated cases; go live with a small group and daily review; then expand in stages. After that comes the part that matters most: running it, reviewing it and improving it every week.

1. Which process do we pick first?
A narrow one, with volume, that runs through your systems and that you can measure before and after. Typical picks: pre-due reminders and early delinquency, loan-file building, balance and payment-reference requests. Avoid starting with what takes the most judgment (restructurings, credit decisions) or with the most regulatory exposure before you have experience. This is also when you define what success looks like and who owns the agent internally. More criteria in where to start.
2. What rules does the agent have to follow?
They're written with the process owner and compliance, in business language:
- What the agent does, and what it never does.
- What information it can share, and where that information comes from.
- Contact hours, off-limits topics, allowed amounts and offers.
- When it escalates to a person, and to whom.
- How it introduces itself: always as your institution's AI agent.
These rules are enforced in the system, not just in the agent's instructions. A rule that's written down but not implemented protects no one.
3. What gets connected?
Only what the process needs — for example, read-only access to the core, the collections tool to record payment promises, and the contact channel. Every connection gets its own permissions and its own log. Details in connecting agents to your lending core without a migration.
4. How do we test it?
With a suite of simulated cases your team recognizes as real: the customer who pays, the one who gets upset, the one who asks for a person, the one who goes off-topic, the one who tries to pull someone else's information. Every response is checked against the rules. What fails gets fixed and retested, and the suite stays in place to rerun every time the agent changes.
5. How do we go live?
In stages. First a small group of customers, with the process owner reviewing conversations daily and the stop button within reach in the Agentic Office. Once quality is where it should be and no new unhandled cases show up, you expand to the next stage. Turning everything on at once is the most expensive mistake — and the easiest one to avoid.
6. How is it run afterwards?
An agent in production needs what any critical process needs:
- Continuous monitoring: Synthetic OS watches the agent's activity, detects failures and raises alerts; many get repaired automatically and the rest reach a person.
- Weekly review: conversation samples, escalations, complaints and process metrics.
- Controlled changes: every new rule goes through the test suite and is logged with a date and an owner.
- Regular check-ins with the process owner to decide what comes next.
This is the most underestimated part, and the one that decides whether the agent still works six months from now. That's why at InnovaBlack operations are part of the service.
What deliverables should you have at the end?
- An agent spec: what it does, its rules, escalations and owner.
- A map of connections and permissions.
- The test suite and its results.
- Agentic Office access for your team, with the full log.
- Process metrics, before and after.
Short answers
Who needs to be involved on our side?
The process owner (collections, origination or customer service), someone from compliance, whoever administers the systems being connected, and a person with the authority to decide when the agent goes live and when it gets stopped.
Can we test without touching real customers?
Yes, and you should. First with simulated cases built with your team, then with a small group of real customers under daily review.
What happens once the rollout is done?
Operations begin. The agent is monitored, reviewed and tuned continuously. At InnovaBlack we run it alongside your team; we don’t hand over a tool and walk away.
